Every board in Bermuda and Cayman is asking the same question right now: "What are we doing with AI?"


It's the right question. But the honest answer from most reinsurance companies would be uncomfortable: your data isn't ready for AI to do anything meaningful with it yet.


That's not a failure. It's a starting point. And knowing where you stand is the most valuable thing you can do before spending a dollar on AI tooling.


The Chaos Under the Hood


Here's what we see when we look inside a typical reinsurance company's data environment: four or five teams, all producing their own data sets, all with significant overlap, and all structured differently.


Actuarial teams reflect risk and premium in a way that serves their models. Claims teams take some of that same data and reshape it for their own decision-making process.


Underwriting does the same. Finance does the same, layering in adjustments and allocations that make sense for the ledger but look nothing like what sits in the source systems.


Every one of those data sets is valid. Every one serves a real business purpose. But from an AI perspective? It looks like chaos.


When you point an AI tool at that environment and say "go," you don't get insight. You get hallucination. The AI doesn't know whether to pull premium data from the actuarial view, the underwriting view, or the finance view. It guesses. And in a regulated financial institution, guessing is not an option.


The Gap Between Expectation and Reality


There's a common assumption that AI is a plug-and-play solution. Give it access to your data, ask it a question, and get a brilliant answer.


The reality is that AI needs a framework. It needs context to understand how your data sets relate to each other, what the business rules are, and which version of a number is the right one for a given purpose. Without that framework, you get one of two outcomes: either AI produces something that looks right but isn't, or the team realizes the scale of the data problem and the ambition stalls entirely.


Neither outcome is acceptable. The path forward is somewhere in the middle: a controlled, intentional approach to making your data ready for AI, one use case at a time.


What "Defensible Data" Actually Means

Think of it this way: in a reinsurance company where BMA or CIMA oversight applies, you need to be able to answer hard questions about any AI-driven process.

  • What's your audit trail?


A defensible data set gives you those answers. You know how frequently it's built. You know the business rules behind it. You have unique definitions and context around every data point. The Four Warning Signs Your Data Is Not AI-Ready


If a reinsurance CFO asked us for a five-minute diagnostic, here's what we'd look at:


1. Heavy manual processing. If your quarter-end or monthly reporting depends on significant manual steps, like pulling data into spreadsheets, making manual adjustments, or reconciling numbers by hand, then your data pipeline has gaps that AI can't bridge on its own.


2. Key-person risk. If there are individuals whose absence would stall a critical reporting process, that's a signal. If the knowledge lives in someone's head rather than in an automated, documented system, AI has nothing reliable to work with.


3. Overlapping, unreconciled data sets. Multiple teams producing their own versions of similar metrics without a unified layer? That's the environment where AI will pull from the wrong source and give you a confident, wrong answer.


Consider a common scenario: your actuarial team maintains loss triangles and IBNR reserves using their own assumptions and development factors, while your finance team carries adjusted reserve figures in the ledger that reflect management overrides and allocation decisions. Both are legitimate.


But if an AI tool is asked to report on reserve adequacy and it pulls from the finance view instead of the actuarial model, the output could misrepresent your reserve position entirely. That's a data context problem, and it's exactly the kind of error that draws scrutiny from BMA or an external actuary reviewing your numbers.


4. No governance framework. If anyone in the organization can sign up for an AI tool, feed it company data, and start generating outputs without oversight, you have an exposure problem.


The speed at which AI operates means ungoverned use can scale a mistake faster than any human process ever could.


The Real Cost of Moving Too Fast


The biggest risk of rushing AI adoption isn't a catastrophic failure. It's spending significant time, money, and resources building something that doesn't actually add value to the organization.


We've seen it happen: a team gets excited, implements an AI capability, and six months later, leadership says, "I thought it was going to do X, Y, and Z," and the AI is doing something entirely different. Now you're starting over, or worse, you've created an isolated pocket of AI capability that nobody fully understands but you're still paying to license.


The antidote is clarity. Before any implementation, the organization needs to answer: What specific business outcomes are we targeting? Are we trying to reduce costs? Improve reporting speed? Automate decision-making in claims or underwriting? That answer shapes everything, from the data you need to prepare, to the tools you select, to what success actually looks like.


What the Regulators Want to Hear


When BMA or CIMA examines your AI posture, they're looking at two things: exposure and governance.


On exposure, they want to understand which business processes are being driven or assisted by AI, and what risk that introduces to the organization's operating profile. On governance, they want to see tight controls: clear boundaries on what AI can and can't do, human-in-the-loop approval for substantive decisions, and documentation that proves you know what your AI is doing and why.


The answer regulators want to hear is: "We have focused AI usage in defined areas, with strong governance and auditability."


The answer that raises red flags: "Everyone's using it. It's everywhere. It's great."


Start With a Proof of Value, Not a Proof of Concept


We prefer the term "proof of value" over "proof of concept," because it reframes the exercise around the only thing that matters: does this add measurable benefit to the business?


A well-scoped proof of value requires two things:


First, an honest assessment of your data landscape. Which data is in good enough shape to use right now? Where are the gaps? This determines the scope of what you can realistically demonstrate.


Second, clear direction from the business. What outcome is the organization trying to evaluate? Automating a reporting process? Generating faster quotes? Improving claims allocation accuracy? Without that clarity, even a technically successful pilot will fail to get organizational buy-in.


The goal is to produce something the business can use to make an informed decision about how to move forward with AI, not to build a technology showcase.
